You parked the truck at six.Why are you still working at ten?
The work is sold. Then the follow-up waits, the final invoice waits, and the past customer never hears from you. Late Shift finds where your shop leaks money, measured on your own numbers, and fixes it with the tools you already have.

CLOCK
Sound familiar?
There are eleven estimates from last month sitting in your inbox. Nobody has called a single one of them.
You told the Hendersons you'd have the proposal to them Thursday. It's Monday.
Your aging report has a 90-day column. You haven't opened it since April.
Whoever runs your office is buried by two, so the follow-ups wait until you get home.
You're not lazy. You ran three crews today. The office work just waits until you're tired, and some of it never gets done.
One of the fixes: the overnight crew
The work is written. You make the calls.
Each morning there's a short stack. Each item says why it's due and where the facts came from.
Approve it, fix it, or mark it "already handled." Nothing reaches a customer until someone says so.

What the crew does
The office work that waits until you're tired.
The assessment tells us which of these matter in your shop.
- Estimate follow-upA note at day 3, 10 and 30 for every open estimate.
- Missed-call text-backsA text back for every call you missed.
- RepliesAn answer ready for every customer who writes back.
- CollectionsLetters at 30 and 60 days, a call script at 90.

- Monday numbersYour week in numbers, on your phone Monday morning.
Diagnosis before prescription
Find the leak in your own numbers first.
Nobody expects the doctor to prescribe before the exam. Most shops already own the software to fix their leaks. What's missing is a clear picture, in your numbers, of where the money goes.
The assessment gives you that picture, the fixes you can pick from, and a guarantee if it doesn't find enough to matter.
THE LEAK ASSESSMENT
Guarantee: if it doesn't find at least $15,000 a year in recoverable value for a roofer, or $10,000 for an HVAC company, you get your fee back.
Book an assessmentHow the assessment goes
A short call, one visit, a report in about a week.
First · 20 minutes
A short call
A few questions about your shop, and one number from your own system. If an assessment isn't worth it for you, I'll say so.
Before the visit
Read-only exports
You send exports or screenshots from your CRM or field software, your phone system and QuickBooks. Nothing gets changed.
Day 1 · 90 minutes
The interview
I come to your office. We walk through how calls, estimates, jobs and invoices really move, and what you've already tried.
About a week
The report
Your current plan and a new one, each leak with the math shown, and the fixes you can pick from, with prices.
Then
You decide
Pick a fix, do it yourself, or do nothing. The fee comes off the first fix you choose.
The promises
Measured on your numbers, counted conservatively, and guaranteed.
Measured on your numbersThe report sizes each leak from your own records, conservatively, and shows the math. No industry averages passed off as your results.
A guarantee with a floorIf the assessment doesn't find at least $15,000 a year in recoverable value for a roofer, or $10,000 for an HVAC company, you get your fee back. Missing revenue and avoidable costs are shown separately.
Your data stays yoursRead-only exports only. I use the least data I need and delete it after the report unless you hire me for a fix.
A good fit if
- You run a roofing or HVAC company doing about $1M a year or more.
- Your shop is within about an hour of Austin, so I can sit down in your office.
- You want to change something in the next ninety days.
- You'll share read-only exports or screenshots from the tools you already use.
Not a fit if
- You're a one-truck operation. The office work isn't big enough yet.
- Your problem is not enough calls coming in. This works the pipeline you have; it doesn't create one.
- You want someone to promise a number before looking. I measure first.
- You want anything that bends insurance rules. Deductibles get paid and adjusters adjust.
Straight answers
Common questions.
What is Late Shift, in one breath?
A leak assessment for roofing and HVAC companies, and the fixes that follow. The main one is a crew set up for your shop that works your office overnight. By morning there's a short queue of follow-ups, text-backs, collection letters and replies, each one showing why it's there and where the facts came from. Someone in your office approves what should go out. That's it.
Why should I pay for an assessment?
Because a diagnosis is worth something on its own. You get a written report with each leak sized from your own records and the math shown, plus a plan you can run yourself if you want. And if it doesn't find at least $15,000 a year in recoverable value for a roofer, or $10,000 for an HVAC company, you get the fee back.
What does it cost?
$497. The fee comes off the first fix you choose. The fixes are priced in your report, and you pick which ones, if any.
What do you need from me?
Ninety minutes of your time in your office, and read-only exports or screenshots from your CRM or field software, your phone system and QuickBooks. I'll send a short list of exactly what to pull. Nothing in your systems gets changed.
Can it send something to a customer without me seeing it first?
No. Every message to a customer waits until someone in your office approves it. There's no send-to-everyone button, and a draft that sits too long expires instead of going out late. The only thing that can go out on its own is your Monday numbers, and that goes to you.
Who you'd be working with
Bill Eisenhauer. Austin, Texas.
I've built software for forty-five years, most recently leading engineering teams at Stitch Fix and ezCater. My hunch is that the money in a trades shop isn't lost on the roof. It's lost at the kitchen table at nine at night, when the follow-up doesn't get sent. The assessments are how I find out, one shop at a time.
Find out where your shop leaks.
Twelve questions, about three minutes, and a rough dollar range for where your shop leaks. When you want it measured on your own numbers, book the assessment.
